How to Measure a Roof
Accurate measurement is where accurate estimates start. Here are the three methods:
Method 1: On-Roof Measurement (Most Accurate)
Climb up, measure each plane. Record length ร width for each section. Add them up for total square footage. Divide by 100 to get "squares" (the standard roofing unit โ 1 square = 100 sq ft).
Method 2: Ground Measurement + Pitch Factor
Measure the building footprint from the ground, then multiply by the pitch factor:
| Roof Pitch | Pitch Factor |
|---|---|
| 4/12 | 1.054 |
| 5/12 | 1.083 |
| 6/12 | 1.118 |
| 7/12 | 1.158 |
| 8/12 | 1.202 |
| 9/12 | 1.250 |
| 10/12 | 1.302 |
| 12/12 | 1.414 |
Example: Building footprint is 30' ร 50' = 1,500 sq ft. Roof pitch is 6/12. Actual roof area: 1,500 ร 1.118 = 1,677 sq ft = 16.77 squares.
Method 3: Satellite/Aerial Measurement
Tools like EagleView, RoofSnap, or Google Earth Pro let you measure roofs remotely. These cost $15โ$50 per report but save time and are accurate to within 2โ5%. Most roofing companies use these for initial estimates, then verify on-site before signing the contract.
Material Costs Breakdown
Here's what roofing materials cost at contractor/distributor pricing in 2026:
| Material | Cost Per Square (Contractor Price) |
|---|---|
| 3-Tab shingles (basic) | $80โ$110 |
| Architectural shingles (GAF HDZ, OC Duration) | $100โ$150 |
| Premium/designer shingles | $150โ$300 |
| Synthetic underlayment | $15โ$25 |
| Ice & water shield | $50โ$80 per roll (2 squares) |
| Drip edge | $1.50โ$3.00 per linear foot |
| Ridge cap shingles | $40โ$65 per bundle (20โ33 lin ft) |
| Ridge vent | $3โ$6 per linear foot |
| Step flashing | $0.50โ$1.50 per piece |
| Pipe boots | $8โ$25 each |
| Nails (coil) | $40โ$60 per box (per 10โ15 squares) |
Waste Factor
Always add a waste factor to your material order:
- Simple gable roof: 5โ10% waste
- Hip roof: 10โ15% waste
- Complex roof (dormers, valleys, multiple planes): 15โ20% waste
Labor Costs
Labor is typically 40โ50% of a roofing job's total cost. Here's how to calculate it:
Production Rates
| Task | Rate (Per 3-Person Crew) |
|---|---|
| Tear-off (1 layer) | 15โ25 squares per day |
| Tear-off (2 layers) | 10โ18 squares per day |
| Install underlayment | 25โ40 squares per day |
| Install architectural shingles | 15โ25 squares per day |
| Flashing, trim, detail work | 4โ8 hours per roof (varies widely) |
| Cleanup | 2โ4 hours per roof |
What to Pay Crews
Roofing crews are typically paid per square, not hourly:
- Tear-off and install (subcontractor crew): $55โ$90 per square (total labor, crew handles their own)
- Your own employees: $18โ$30/hour per worker, or negotiate per-square rates
- Your labor cost per square (with burden): $35โ$65 per square for a 3-person crew
Overhead and Profit
This is where rookies lose money. Materials + labor is NOT your total cost. You need to cover overhead and build in profit.
Overhead Costs (Monthly)
| Overhead Item | Monthly Cost |
|---|---|
| General liability insurance | $200โ$500 |
| Workers comp insurance | $500โ$2,000 |
| Vehicle costs (truck, trailer) | $800โ$2,000 |
| Office/admin (phone, software, bookkeeping) | $300โ$800 |
| Marketing (ads, website, leads) | $500โ$2,000 |
| License/permit fees (amortized) | $50โ$150 |
| Equipment maintenance/replacement | $200โ$500 |
| Your salary (non-production time) | $2,000โ$5,000 |
| Total Monthly Overhead | $4,550โ$12,950 |
If you do 8โ12 roofs per month, your overhead per roof is $380โ$1,620. This MUST be built into every estimate.
Profit Margin
After covering all costs (materials, labor, overhead), you need profit. Industry standard for healthy roofing companies:
- Minimum: 10% net profit (survival mode)
- Healthy: 15โ20% net profit (growing company)
- Strong: 20โ30% net profit (well-run, established company with strong brand)
The Complete Pricing Formula
Here's how to calculate your selling price for any roofing job:
Roofing Job Pricing Formula
Step 1: Materials cost (including waste factor and markup)
Step 2: + Labor cost (crew pay ร time)
Step 3: + Dumpster and disposal
Step 4: + Permit fees
Step 5: = Direct job cost
Step 6: + Overhead allocation (your monthly overhead รท jobs per month)
Step 7: = Total cost
Step 8: รท (1 - desired profit margin) = Selling Price
Real-World Pricing Example
Let's price a real job: 30-square architectural shingle re-roof, 6/12 pitch, 1 layer tear-off, standard complexity.
| Item | Calculation | Cost |
|---|---|---|
| Shingles (30 sq + 10% waste = 33 sq) | 33 ร $120 | $3,960 |
| Underlayment | 33 sq ร $20 | $660 |
| Ice & water shield (eaves, 120 lin ft) | 4 rolls ร $65 | $260 |
| Drip edge (200 lin ft) | 200 ร $2 | $400 |
| Ridge cap (60 lin ft) | 2 bundles ร $50 | $100 |
| Ridge vent (40 lin ft) | 40 ร $4 | $160 |
| Flashing, pipe boots, nails, misc | Lump sum | $350 |
| Dumpster | 1 ร 20-yard | $450 |
| Permit | Local fee | $150 |
| Total Materials & Disposal | $6,490 | |
| Labor (tear-off + install, $70/sq) | 30 ร $70 | $2,100 |
| Direct Job Cost | $8,590 | |
| Overhead allocation | ~$800 | $800 |
| Total Cost | $9,390 | |
| Selling price (at 20% profit margin) | $9,390 รท 0.80 | $11,738 |
Round to $11,750 or $11,800. That's a profitable, competitive price for a 30-square re-roof in a mid-range market. Your gross profit: $2,348. Do 10 of these a month and that's $23,480 in gross profit.
Cost Per Square by Material Type
Quick reference for total installed cost per square (materials + labor + overhead + profit):
| Material | Installed Cost Per Square | 30-Square Roof Total |
|---|---|---|
| 3-Tab asphalt shingles | $300โ$400 | $9,000โ$12,000 |
| Architectural asphalt shingles | $350โ$500 | $10,500โ$15,000 |
| Premium/designer shingles | $500โ$800 | $15,000โ$24,000 |
| Metal standing seam | $800โ$1,400 | $24,000โ$42,000 |
| Metal shingles | $600โ$1,000 | $18,000โ$30,000 |
| Tile (concrete) | $700โ$1,200 | $21,000โ$36,000 |
| Tile (clay) | $1,000โ$1,800 | $30,000โ$54,000 |
| Slate (natural) | $1,500โ$3,000 | $45,000โ$90,000 |
Common Estimating Mistakes
- Not accounting for waste. A 30-square roof doesn't use 30 squares of materials. Add 5โ20% depending on complexity. Cutting hip and valley shingles generates significant waste.
- Forgetting overhead. Materials + labor โ total cost. If you're not including insurance, vehicle, marketing, and admin time, every job is less profitable than you think.
- Underestimating labor on complex roofs. A 30-square ranch with two simple planes takes half the labor of a 30-square home with dormers, valleys, and skylights. Price complexity, not just size.
- Not inspecting the deck. If you can't see the decking before tear-off, include a line item for potential deck replacement at a per-sheet price. Surprise deck repairs on a fixed bid are profit killers.
- Leaving estimates open indefinitely. Material prices change monthly. Set a 30-day expiration on every estimate.
- Not charging for steep roofs. Anything above 8/12 pitch slows production significantly and increases fall risk. Add 15โ25% to your price for steep work.
- Bidding jobs you can't afford to lose. Desperation pricing โ dropping your margin to win a job โ is a spiral. Two unprofitable jobs don't equal one profitable job. Walk away from work that doesn't meet your margin requirements.
Pro Tips for Winning Bids
- Present options. Good/Better/Best โ 3-tab, architectural, premium. Most customers pick the middle option. Your margin on architectural is usually the best.
- Show your math (selectively). Homeowners trust itemized estimates more than lump-sum numbers. But don't show your profit margin โ show the work breakdown.
- Include photos and specs. Add product photos, warranty details, and your license/insurance info. Professional estimates win over scribbled numbers on a business card.
- Follow up. 80% of roofing estimates are won by the contractor who follows up. Call 2 days after the estimate. Then 1 week. Then 2 weeks. Most homeowners aren't saying no โ they're procrastinating.
- Sell the warranty. A GAF Golden Pledge or Owens Corning Platinum warranty has real value. Explain the difference between a standard manufacturer warranty and the extended warranty you offer as a certified installer.
